> **Quick answer —** Most mastheads have saturated their English-speaking audience and are competing for share rather than growth. The unreached audience is reading in another language, and localization is the only route to it that does not require new journalism.

## Growth in English is share, not reach

A publisher competing for English-speaking readers is taking them from another publisher. That is a hard, expensive fight with no new audience in it. The readers who have never encountered the masthead are not holding out. They are reading something in a language it does not publish in, and no amount of better English reporting reaches them.

## Localization is the cheapest growth available

Every other growth route requires new product: new journalists, new beats, new formats. Localization requires none. The journalism exists, has been paid for, and is being shown to a fraction of the people who would read it.

That asymmetry is why translated editions outperform most editorial investments on a per-pound basis, and it is why publishers who tried it rarely stop.

## Search is where it compounds

A translated archive, run in bulk through [document translation](https://www.vitra.ai/features/document-translation), is indexable in a language where the masthead currently ranks for nothing. That traffic arrives slowly, keeps arriving, and costs nothing after the initial translation.

## The failure mode is half-measures

Translating the homepage and three articles produces a section that looks abandoned, which is worse for trust than having no edition. Either commit to a publishing cadence in that language or do not start.

## Video is the underused half

Video packages reach audiences that do not read long text, and subtitles from [video dubbing](https://www.vitra.ai/features/video-dubbing) are cheap. A masthead with a video desk and no subtitle programme is leaving the easiest reach on the table.

## Where to start

One language, the full daily output rather than a sample, for ninety days.

[AI for news media](https://www.vitra.ai/news-media/ai-for-news-media) covers the tiering.

## FAQ

**Why is English-language growth harder now?** Because it is share rather than reach. Competing for English-speaking readers means taking them from another publisher, while the genuinely unreached audience is reading in a language you do not publish in.

**Why is localization cheaper than other growth routes?** Because it requires no new product. Every other route needs new journalists, beats or formats; localization uses journalism that already exists and has already been paid for.

**What is the most common way translated editions fail?** Half-measures. A homepage and three articles produces a section that looks abandoned, which damages trust more than having no edition at all.

**Is video worth localizing for a publisher?** Usually, and it is underused. Video packages reach audiences who do not read long text, and subtitles are cheap, so a video desk without a subtitle programme is leaving easy reach unclaimed.
